    Inside Carrot: 3 Leadership Lessons From The Front Lines Of Customer Success

    Customer Success Post HeaderWorking the front lines of any business can feel like you’re the grunt worker or the person that’s completely expendable. You’ll hear folks tell you to delegate basic tasks and hire someone who can help answer client questions. That these tasks aren’t the ones that will take you to the next level.

    Because of this perception, being hired or working those support-based positions can seem like a chore or like it’s the bottom of the rungs on the corporate ladder, but we believe differently at Carrot. We believe that you can’t have a great product or team unless it starts from those initial interactions — which is why it’s best to hire great leaders, even on the front lines — because the front line is where leaders are built.

    I could dive into many reasons this is applicable but will limit this to three leadership lessons that I — Andre, a Customer Success Hero — have learned at Carrot from helping our team answer over 100 inquiries every single day.

    Customer Success Lesson #1: Put Yourself In The Place Of Your Prospects

    In support, we throw out a lot of information immediately and it can even be overwhelming if you have used websites before and focused your efforts toward online marketing.

    It’s drastically more confusing if you have never touched a website before. And then you login and see our system… and holy cow!

    Imagine all of the terms we will throw your way — from setting up a domain and seeing TTL, CName, 301 redirects, MX Records, A Records, IP Addresses. Then imagine hearing about keywords and keyword phrases, longtail and shorttail, and trying to decipher if they’re the same things and which you really need to use. Then you have SEO for real estate and PPC for real estate, Paid Traffic, Retargeting, USP, and so many other terms! Where do you start? Where do we start?

    That’s kind of what it feels like when you’re asking support teams questions, isn’t it?

    You’ve faced this in the real estate industry, as well. Typically, it happens when a motivated seller approaches you and they’ve reached a point of being overwhelmed and need help — quickly! Let’s face it, supporting those you serve and your business is all about triaging and facing each situation with brand new eyes and an open heart.

    And above all, understanding where that person is coming from and their experience level. Here are a few ways to help put yourself in someone else’s shoes and find a way to best serve them:

    • Ask clarifying questions.
    • Find out what problems the person is experiencing.
    • Find out what interests they have/what excites them.

    When you take the time to get to know your prospects — their story and hopes and dreams — then you know how best to approach someone’s situation and what their next step and yours should be.

    Customer Success Lesson #2: Be Lovingly Honest

    You can’t buy everyone’s house. You can’t work with every investor. And Customer Success teams have difficult conversations. One conversation we have regularly is when we find copyrighted information and have to respond. When people scrape our site and content, the support team has to tell them to take the content down. And, as you might expect, that’s an uncomfortable conversation to have.

    One day, I found myself in a situation where it was an actual Carrot customer that was scraping our content. That’s a big no-no. Our terms explicitly prohibit this.

    What’s worse? This person had been a customer for about two years.

    It was a hard conversation and not one that I looked forward to pursuing. But I ended up having a lot of empathy for him and I desperately wanted to find a solution — even though what he was doing was technically illegal. I reached out and told him the pages would need to be removed and he agreed but was shocked that this was the case when he was a customer. And I understood… it’s a very grey line.

    After lots of thought, both in and out of the office, the support team didn’t find an answer for over 48 hours and I was concerned about how we could help the customer without offending our policies.

    Finally, I had it!

    Although it was the end of the night when I came up with the idea, I woke the next day invigorated and wrote him back and, saying, “Here’s what you can do: You can add a link on your site menu to our own website content.”

    Of course, we don’t have all the answers immediately, or even at all, but it’s important, to be honest with yourself, your company, and – most importantly – those you serve. Even if that honesty is hard.

    And always make sure to balance that honesty with a healthy dose of empathy and — dare I say? — love.

    • Tell folks “yes” or “no” and try to find a solution or coach them on what’s best for the end game.
    • There is always a way, but you may not always have the solution or be able to help. Accept that.
    • Offer what you can, but don’t jump the gun on making commitments before you know what you’re capable of doing.

    Customer Success Lesson #3: Learn To Say You’re Not Perfect

    I’m definitely not the perfect example for performance at my job and I know it. Not every batter hits a homerun… sometimes you strike out.

    Okay. I’m not the worst. But there are definitely days that my support conversations just don’t go like I want them to.

    When I feel elated, I often wonder who I could have helped better. When you’re in the business of relationship, you’re gonna let people down. It’s important to recognize your strengths but, most importantly, to recognize that you’re gonna suck and it’s going to be difficult to admit it.

    This is the reason why so many of us on the success team have our strengths and we all rely on one another to be the best foundation for Carrot and our partners and members. We make errors every day — sometimes every minute — such as misreading a name or misunderstanding a customer.

    But sometimes, we make large errors.

    I have missed calls with clients because a meeting ran long or I didn’t check my calendar. I have attached domains and broken domain emails because I forgot to review if someone had certain integrations.

    Sites have been upgraded to include new features and all changes weren’t discussed… but reverting was impossible. There have been times when billing errors were been made on our support team and it’s never a good thing to take someone’s money.

    Heck, there was even this time that I made a billing mistake.

    We don’t want to be awful and we definitely want to do the best at our job that we can possibly do, but we make our mistakes. The important thing is to acknowledge your mistakes and admit them. If you can say that you’re not perfect, it opens the door for building a relationship.

    The point?

    You have to put yourself out there.

    • Admit when you’re wrong and move forward.
    • Stop dwelling on your mistakes.
    • Allow other team members to do the same thing.

    Conclusion

    I hope this helps.

    Working on a Customer Success team’s front lines means you will have hundreds of conversations a day and you will be able to build relationships. It is a sure-fire way to get much-needed practice in both conversational and time-management skills.

    It’s challenging but very rewarding to witness when a person’s dreams come to fruition — when a lead comes in on a site you helped create. Or when a house sells and the family can finally have closure. Even cooler: when a first deal is made from a site lead.

    The point is, at Carrot, we all lead in our own right.

    On this episode of the CarrotCast, I’m going to talk about attracting a mentor and how you can kill your chances of working with them in a matter of moments.

    It doesn’t matter if you’re a new entrepreneur. It doesn’t matter if you’re an experienced entrepreneur. You should always be mentoring someone as well as be a mentee. That means you need the exchange of knowledge, the exchange of value and the exchange of real conversation on a consistent basis.

    There is a right way and wrong way to go about getting a great mentor. Your mindset from the start has to be on what you can do for them, not what they can do for you.

    Ask more questions if you’re trying to find a mentor. What do they care about? What are their passions? Then, how can you provide value to what they care about?

    Be curious about their story. Provide value and excitement to the person that you’re trying to gain knowledge from.

    Please, please, please don’t waste time. Give value to them and show true interest in them. Stop selling you and your ideas.

    Everything you “focus” on in 2018 takes your mental energy and physical time.

    If you start and stop and spread yourself around…

    On the left… you have the “busy” and unfocused entrepreneur.

    That overwhelm, lack of finishing things, achieving below potential, lower income, always being “busy” but nothing to show for it, etc.

    I was here once. I started to see success in my businesses and that success opened up more and more opportunities.

    But, I didn’t realize it then, opportunities are often times just distractions in disguise.

    Every one of those arrows is a different project, focus, thing… that requires energy and time.

    When you are working on so many things… none of those things are able to really grow to their full potential.


    But when you put your energy into fewer things but choose “less but better”…

    That’s when things start to blow up (in a good way) and take off in your life.

    … it’s what happens when you grow into say “no” to 99% of everything (even things that look like great opportunities) and say YES to just the essential few things that are going to help you make the biggest impact in your life and income.

    If you add up the length of all of those little arrows in the first diagram, they equal the length of this one long arrow here. So you’re using the same amount of energy doing a bunch of unfocused things. None of them do all that well and you feel like you’re spinning your wheels.

    But what if you focused on ONLY THE BEST opportunity and used that same energy to make that great? The results are a factor of 10x.

    Review Vision + Ask… “Why”?

    • Are those goals we set actually important in the grand scheme of things?
    • Why will hitting $X in revenue actually MATTER? Or are we chasing numbers just to chase numbers and achievement?

    1-4 Core Competencies We Have To NAIL In 2018 Just list them. They go at the top of your goals for 2018 to set themes and focus areas.

    … then take the notes and take pictures of things and put them into a simple “roadmap” of your priorities that you hang on your wall and review often.

    Health, business, relationships, education, financial, paying it forward, spiritual, pleasure and leisure.

    Write a vision story for the year. As you get more involved, write it for 5 years and 10 years.

    • Only do their goal setting and “themes” once a year.
    • Give up on their goals by March.

    Pick the #1 most important thing you want to live in 2018. For me, I’ve had themes like…

    “To look back and KNOW I did the best I could possibly do on everything I did”
    “Health and activity over everything else”
    “Building something great with massive focus”
    “Lead by example in everything I do”

    • Break it down into “90-day” chunks

    Work your annual goals backward and make them more achievable into Quarterly Missions.

    CarrotCamp was unlike most events. It wasn’t a workshop or seminar, nor was it a retreat. It was an immersive experience where we did a deep dive into the campers world. We unplugged and got out of the office and into nature, and worked with our team to get massive things done to uplevel marketing… all the while building relationships with other high-level real estate entrepreneurs that will hopefully last a lifetime.

    In competitive real estate markets, your online credibility score—the subconscious evaluation prospects make when visiting your website—can dramatically impact your deal flow and determine whether potential clients choose to work with you.

    But, it amplifies when you have a competitive market. When you’re in a market with a lot of competition but lack online credibility, you have lower deal flow.

    When a buyer or seller has multiple choices, they often look at the agent’s or investor’s credibility.

    To help you learn how to build online credibility for real estate, we’ve devised the “credibility score.”

    Whenever you go to a store, whether online or in person, you go to the grocery store. You’re walking in the grocery store, and subconsciously, there are all kinds of things that you’re doing to size up that grocery store.

    Is the floor clean? Are the vegetables arranged in a way that makes sense? Are they rotten, or are they good? Are the people who work there wearing good clothes, clean clothes, or something that’s a uniform that looks like they’re put together? Are they friendly? Is the signage in the grocery store in a make sense way?

    All these little things stack up to create this score subconsciously in your mind. You’re probably not going to work with that grocery store because one of those things is wrong.

    You’ll probably not choose not to work with the grocery just because the signage isn’t exactly clear and clean. But, when you stack up all those together, and there are these negative credibility marks, what happens is, you leave the store and you go somewhere else, and you’re not sure why sometimes.

    You can’t place your finger on why you chose not to work with that company but another one, but this credibility score is subconsciously stacking up in your mind.

    We’re going to walk through as an agent or an investor. How do you size your business and find your credibility score?

    The first thing you need to look at is to realize people are subconsciously sizing you up, whether you think about it or not. If you’re doing what everyone else is doing, you’re probably not giving yourself many positive credibility marks.

    What we’re going to be doing is looking at the website. There are a lot of different things that people are doing when they’re trying to size up your website and size up your credibility score subconsciously.

    How to Build Online Credibility for Real Estate

    The first thing they will be looking at is your logo area, your logo area. Is your logo clean, or is it fuzzy? Is it pixelated? Does your logo match the colors and the branding on your website?

    I know that’s a little thing, but it’s one of those things that people can go, “Well, there’s something off. I can’t place what it is, but there’s something off,” so make sure you have a very clear, clean, simple logo design that delivers the benefit or delivers the good, warm, fuzzy feeling.

    Make sure that the colors on your website match up. That’s a positive credibility mark. Here are a couple of good examples.

    Credibility Badges

    Are you using specific badges to show that third-party processes and third-party entities vet you? For example, the Better Business Bureau.

    Maybe you’re a member of the local Chamber of Commerce. Or, a designation with some entity such as a CCIM in your profession is a respected designation. Those badges help in a big way. Those are all positive credibility marks.

    Build Credibility With Testimonials

    Let’s say you have social proof on your site, so you have testimonials formatted correctly. Just because you have testimonials doesn’t mean that’s a positive credibility mark.

    We have other content on how to format a testimonial correctly. If you format a testimonial incorrectly, it could be a negative credibility mark because if you just put a testimonial up there that has the person’s words.

    Let’s say you just used their initials, TK, with no picture or other context around that testimonial. People think it’s not real, so it could detract from the credibility.

    When you’re building out your testimonials, have pictures of the person or photographs of the property. Put as much of the person’s information on there. Tom, whatever, and then their location. Trevor Mauch, location Roseburg, something like that. It adds more credibility to it.

    Use Real “Local” Images

    Other things, the content, the pictures, all of these things stack up. Are your photographs localized?

    Do you have authentic images on your website? Or are the photos stock images? In the studies, we’ve done and other studies we’ve corroborated with, stock photos don’t lend toward credibility, especially if they’re too stocky.

    There are stock photos that look amazing and stock photos that look clearly like stock photos.

    People look at a website and go, “I can’t connect with this website. It looks like a stock photo. Maybe I’ve seen the same photo on another website.” If you’re a Carrot member, swap all the images with local, real ones for your market.

    Get rid of any stock photos of people you’ve not worked with and put pictures of people you’ve worked with. Make sure that the images look like houses that are in the area. If you’re in Phoenix, your photographs should look way different than someone up in the Northeast part of the US.

    One Of The Most Important Pages On Your Website

    Our data and we’ve shown in several blog posts that the number three most visited webpage on all websites in our system is always the “about page.” 

    What are you doing to build a storyline and connection with your prospects?

    They’re going to your about page because they’ve already probably discovered that you have a solution. You have a solution that can solve their problem. They’re already past that. They don’t need to know whether you can solve their problem.

    They need to know whether you are the company they want to choose to solve their problem, so they’re going to your about page.

    If you’re using social media, such as adding your Facebook link, make sure they give you positive credibility, not adverse.

    If your Facebook page isn’t built out, has minimal engagement, and stock photos, that’s negative credibility. So get it off.

    Don’t put that link on your website. Don’t put the link in your marketing. If you’re going to use social, use it to build your credibility. Never use it as negative or neutral credibility. It’s going to hurt you.

    Optimizing Your Website For A High Credibility Score

    To build online credibility for real estate, you must optimize your website.

    Audit your on and offline marketing. What’s your credibility score look like?

    Go through each thing subconsciously and then start to put a plus or a minus on it and add those up.

    One by one, eliminate every single one of those negative credibility points.

    • Is it easy to read on mobile, or is it not?
    • Is your logo pixelated?
    • Does your branding match up?
    • Does your content make sense?
    • Does it look localized?
    • Do you have real images?
    • Do you have real badges?
    • Does your social media actually help you?
